Context: When multiple business units merged into a new company, we needed to reorganize 300 marketing team members without disrupting daily work or morale. My role was to lead the transition on behalf of marketing, partnering with HR and enterprise change management to ensure clarity, alignment, and trust every step of the way.

The Challenge

A major reorganization was approaching, but details had to stay confidential until launch. We needed to design a new structure, define roles, and communicate it clearly without sparking fear or speculation.
The biggest challenge: keeping 300 people focused and engaged through uncertainty and shifting structures.

The Solution

I led the end-to-end design and rollout of the new marketing organization, partnering with the CMO, HR, and enterprise change leaders to guide the transition from planning through post-launch stabilization.

This included:

  • Developing a comprehensive org design: new roles, titles, reporting structures, and pay grade alignment.

  • Writing clear job descriptions and career pathing scenarios for transparency and growth.

  • Designing and facilitating a confidential change management plan covering every stage from pre-announcement through post-launch stabilization.

  • Coordinating cross-functional alignment across executive, HR, and communications teams.

  • Conducting pulse surveys pre-, mid-, and post-transition to gauge sentiment and guide leader readiness.

  • Preparing 50+ leaders to communicate change clearly and confidently through tailored talking points, FAQs, and team-level playbooks.

  • Orchestrating a multi-channel communication rollout (in-person, virtual, and department-level) to ensure the right message reached the right people at the right time.

The Results

→ Successfully transitioned 300+ marketing team members to new roles and structures with zero turnover directly tied to the reorg.

→ Achieved strong sentiment in post-change pulse surveys, with the majority of team members reporting clarity about their role and optimism for the new direction.
